🔥 Retries are invisible in the product metrics but very visible on the invoice. Every timeout re-sent the full prompt, and some had already streamed half the answer before failing.

The story

Every retry re-pays for the prompt. A failed call is not free - you already sent the input, and if it timed out mid-generation you paid for the partial output too. Then you send it all again.

It is multiplicative. A 15% failure rate with 2 retries each is 1.3 attempts per successful call - a ~22% surcharge on every single call, not just the failed ones. During an incident at 40% failures it can double the bill.

Sam's fix was not a cheaper model - it was capping retries, adding backoff and a circuit-breaker, and routing around the degraded provider. This calculator shows how much each point of reliability is worth in dollars.

How to choose: Your retry policy — 1-2 with backoff is typical; cap it to bound cost.
Output burned per failed try %: Fraction of output tokens already generated (and billed) before a failed attempt errors.
How to choose: ~0 for instant 429s; higher for mid-generation timeouts that stream partway before failing.
